Survey of 100 independent agency leaders finds widening gap between market pressure, expectations, and operational realities.
REDWOOD CITY, CA, UNITED STATES, September 9, 2026 /EINPresswire.com/ — REDWOOD CITY, Calif., Sept. 9, 2026 — A new benchmark study of independent agency leaders reveals barriers to AI-success as the industry shifts from AI experimentation to AI adoption. The 2026 AI-Readiness in Independent Agencies benchmark report, produced by NewtonX and Innervate, found that 88% of agency leaders expect AI to fundamentally disrupt their creative business model within 3 years, but few consider their agencies to be fully equipped to adopt it at scale for creative operations today.
Responses reveal the gap between AI potential and current reality is at its largest when it comes to brand safety. 64% of respondents cited uncertainty with output quality and brand safety as the most significant barrier slowing AI adoption in their organization. To that end, 10% described their organization as “fully prepared” to manage the brand safety and legal compliance risks introduced by AI-generated creative.
“While agency leaders clearly understand the benefits of AI, they worry that artificial intelligence introduces a new set of challenges as daunting as the problems it solves,” said Darren Waddell, EVP Marketing and Head of Product Management at Innervate. “Concerns relating to creative compliance and internal adoption present significant barriers that leave agencies caught between an unviable status quo and an unpredictable path forward.”
—Agency leaders confident in AI’s value, but lack infrastructure —
The findings suggest that confidence in AI’s upside is not the issue. 80% of respondents believe AI can help their agency scale without adding significant headcount, and 89% believe automation will shift their teams’ time away from production and trafficking toward strategic and creative work.
However, with 56% simultaneously using 3+ different approaches to integrate AI into their workflows, current infrastructure appears to be struggling to support AI.
Notably, C-suite leaders, the group most convinced disruption is coming (scoring it 4.47 out of 5) also report the lowest confidence in their own brand safety preparedness (3.11 out of 5).
—Rapid pace of AI requires focus on internal training & skill development—
Lack of internal AI expertise or training was cited by 63% of respondents as the second major barrier to scaling AI adoption, with 16% calling it out specifically as their single biggest challenge.
“Internal skills sets need regular retraining as new AI production techniques appear on market” wrote one Content Director, while a VP in Data & Analytics called out needing “A cohesive approach and change management program that brings team’s & colleagues at all levels along.”
—AI experiments accelerate production, add-on manual rework—
Those agencies that have already integrated AI with their creative operations report a hidden cost: rework. In their own words, roughly 27% of respondents identified inconsistent, off-brand, or off-brief AI output— requiring heavy human correction.
“AI generates volume, but often misses nuanced brand voice and compliance guardrails,” one VP of Marketing at a mid-sized independent agency told researchers. “We spend nearly as much time editing and aligning outputs as we would creating from scratch.”
The industry describes this as the “last-mile problem”: agencies can scale and accelerate creative output with AI, but many of the expected efficiency gains are wiped out by quality control.
While agencies noted moving towards a “human-led, AI-executed” model, the findings demonstrate significant real-world barriers to bridging the gap from AI ambition to AI readiness.
